I know that adhesive says 24hrs before grouting but I really need to get it done in a hurry.
What's the shortest I could leave it and what are the consequences of grouting over not-set adhesive??
It's flexible adhesive and grout by the way if that makes a difference.

It depends entirely on the adhesive, for example if using Bal single part flexible there is no way the adhesive will set by the end of the day, Rapidset with say a bed thickness of 3 or 4mm will be OK to grout after a couple of hours.
Ready mixed can go off a lot quicker than a single part although a lot has to do with size of tiles, the bigger the tile the longer adhesive needs.
Also the tile and wall material has a lot to do with drying times, a porcelain tile on a tanked wall will take a while to set.
